Why Readiness Matters More Than the AI Itself
Here is a number worth sitting with: in our experience across regulated contact centre deployments, roughly 67% of delays are caused by data access problems, integration blockers, or compliance sign-off gaps. Not the AI model. Not the AWS infrastructure. The organisation.
A voice agent that cannot authenticate a caller against your CRM is a voice agent that cannot do anything useful. An agent that cannot access policy data cannot answer a question. An agent that has not been through your information security review cannot go live, regardless of how well it performed in testing.
Readiness is not a nice-to-have pre-sales checklist. It is the critical path.
The Five Readiness Domains
We assess every prospective deployment across five domains. Each one has a binary outcome: ready or not ready. There is no partial credit in production.
1. Data Access and Integration Readiness
This is the most common blocker. AI voice agents need to read and write data in real time. That means live API access to your CRM, your policy management system, your billing platform, your case management tool, or whatever systems your human agents use today.
What we look for:- Do your core systems expose REST APIs or do they require screen scraping or batch file transfers?
- What are the authentication mechanisms? OAuth 2.0, API keys, SAML?
- Are there rate limits that would throttle a voice agent handling 200 concurrent calls?
- What is the average API response time? Anything above 800ms creates noticeable pauses in a voice interaction.
- Do you have a sandbox or staging environment we can build against, or is production the only environment?
We have worked with firms where the core policy system was a 1990s mainframe with no API layer. That is not a blocker if you know about it upfront. It becomes a four-week delay if you discover it in week three of a build.
Ready signal: Named APIs, documented endpoints, sandbox access, and an integration owner who can respond within 48 hours. Not ready signal: "Our IT team will sort out access when you need it."2. Telephony and Contact Centre Infrastructure
AI voice agents live inside your telephony stack. If you are on Amazon Connect, the integration path is clean and we can move fast. If you are on a legacy on-premises PBX, there is additional work.
What we look for:- Are you on Amazon Connect, Genesys Cloud, Avaya, or something else?
- If not on Amazon Connect, is there a SIP trunk or API integration path?
- What does your current IVR do? We need to understand call flows before we can redesign them.
- Do you have call recording in place? What format and where is it stored?
- What is your current authentication method for callers? PIN, knowledge-based, biometric?
We build natively on AWS and Amazon Connect. If you are already there, we can typically have a working voice agent in a test environment within the first two weeks of an engagement. If you are on a legacy stack, we need to scope the telephony migration or integration work separately.
Ready signal: Amazon Connect already deployed, or a clear decision to migrate, with a telephony owner engaged. Not ready signal: Ongoing contract with an on-premises vendor, no decision made on migration.3. Compliance and Regulatory Readiness
This is the domain that most technology vendors skip in their sales process and then discover at the worst possible moment.
In regulated industries, you cannot go live with an AI voice agent without sign-off from your compliance, legal, and information security teams. In financial services, that means FCA considerations around fair treatment of customers, vulnerable customer policies, and complaints handling. In healthcare, it means data handling under UK GDPR and NHS data security standards. In insurance, it means FCA Consumer Duty obligations.
What we look for:- Has your compliance team been briefed on AI voice agent deployment? Not just AI in general. Specifically autonomous voice agents making decisions and taking actions on behalf of customers.
- Do you have a data processing agreement framework that can cover an AWS-hosted AI system?
- What is your vulnerable customer policy and how does the AI need to handle those interactions?
- What are your mandatory disclosure requirements? In most regulated industries, customers must be informed they are speaking with an AI.
- Who owns the AI governance sign-off process and what is the typical timeline?
We build compliance in from day one. Every agent we deploy includes mandatory AI disclosure, escalation logic for vulnerable customer signals, full interaction logging to S3, and audit trails that satisfy FCA and ICO requirements. But we cannot compress your internal sign-off timeline. If your information security review takes eight weeks, it takes eight weeks.
Ready signal: Compliance stakeholder identified, briefed, and willing to run a parallel review track during the build. Not ready signal: "We will get compliance involved once we have something to show them."4. Use Case Definition and Scope Clarity
Vague use cases produce vague agents. The most successful deployments we run start with a single, well-defined use case with clear success criteria.
What we look for:- Can you name the specific call type you want to automate? Not "general enquiries." Something like "payment arrangement setup for accounts 30 to 90 days past due."
- What is the current call volume for that use case? We need a number, not an estimate. Pull it from your ACD.
- What is the average handle time for a human agent on that call type?
- What does success look like at 90 days? Containment rate, CSAT, cost per call?
- What are the edge cases and exceptions? What should the AI always escalate to a human?
The best first use case for a regulated contact centre AI voice agent is typically a high-volume, structured interaction with a predictable outcome. Payment arrangements, appointment scheduling, policy renewal, account balance enquiries. Not complaints. Not complex advice. Not anything that requires judgment calls outside a defined decision tree.
We have seen firms try to start with their most complex call type because it has the highest handle time. That is the wrong instinct. Start where you can achieve 70%+ containment in the first 30 days. Build confidence. Then expand.
Ready signal: Specific use case named, volume data pulled, success metrics defined, exceptions documented. Not ready signal: "We want to automate as much as possible."5. Organisational Change Readiness
The AI goes live. Then what?
This is the readiness domain that almost no technology vendor addresses. We do, because we have seen deployments technically succeed and organisationally fail.
What we look for:- Who owns the AI voice agent post-deployment? There needs to be a named product owner, not a committee.
- How will you handle agent concerns about job displacement? Do you have a communication plan?
- What is the process for flagging and fixing issues with the AI's responses? Who reviews escalations?
- How will supervisors monitor AI performance alongside human agent performance?
- What is your process for updating the agent when products, policies, or regulations change?
AI voice agents are not set-and-forget. They need ongoing tuning, monitoring, and governance. The firms that get the most value from our deployments treat the AI agent like a member of the team. They have a named owner. They review weekly performance reports. They feed improvements back into the system.

Week 1: Architecture review, integration design, compliance documentation package, Amazon Connect environment setup. Week 2: Core agent build. Authentication flow, CRM integration, primary use case logic, escalation routing. Week 3: Testing. Real call recordings used to stress-test edge cases. Vulnerable customer scenario testing. Integration testing with all connected systems. Week 4: Staging deployment. Compliance sign-off review. Supervisor training. Soft launch with 5 to 10% of call volume. Weeks 5 to 6: Full rollout. What We See in Regulated Industries Specifically
Financial services and insurance firms typically score well on compliance readiness (they are used to it) but poorly on use case definition (they want to do everything at once) and data access (legacy core banking systems with no API layer).
Healthcare firms typically have the opposite problem. Clear use cases, but complex information governance requirements that need careful navigation.
Debt collection and credit services firms, where we have done significant work, often have strong data access but weak organisational change readiness. The agent team is understandably anxious and that anxiety, if not managed, creates adoption problems post-launch.
Knowing your industry's typical failure modes lets you get ahead of them.
Who Should Run This Assessment
This is not an IT project. The readiness assessment should involve:
- Contact centre operations lead (owns the use case and success metrics)
- IT or engineering lead (owns data access and integration)
- Compliance or legal lead (owns regulatory sign-off)
- HR or change management lead (owns the people side)
- A named executive sponsor (owns the budget and the decision)
If you cannot get all five of those people in a room for a 90-minute readiness review, you are not ready to deploy.
